AQL 2.5 Explained:
What Every Clothing Brand Needs to Know

The difference between a 5-star review and a refund request often comes down to one number: AQL.

You've invested months designing your collection, sourced the perfect fabric, and finally placed your first bulk order with a factory in China. Then the shipment arrives — and 15% of the garments have crooked stitching, wrong sizes, or dye lot variations. Your customers are furious. Your brand reputation takes a hit.

This scenario is avoidable. The tool that prevents it is called AQL — Acceptable Quality Level — and it's the global standard for apparel quality control. If you're manufacturing clothing overseas and don't understand AQL, you're flying blind.

What Is AQL?

AQL (Acceptable Quality Level) is a statistical sampling method used to determine whether a production batch meets quality standards. Instead of inspecting every single garment — which is expensive and time-consuming — inspectors check a representative sample and extrapolate the results.

The number after "AQL" represents the maximum percentage of defective items considered acceptable in a batch:

AQL 1.0

Very strict. Used for luxury goods, medical textiles, or high-end fashion where near-perfection is expected.

AQL 2.5

Industry standard for most apparel. Balances quality with practical inspection costs. Used by Zara, H&M, and most mid-tier brands.

AQL 4.0

More lenient. Used for promotional items, basic commodities, or budget fashion where some defects are acceptable.

How AQL Sampling Actually Works

Here's the practical process your factory or third-party inspector follows:

Determine Lot Size

Count the total number of garments in the shipment. This is your "lot size." For example: 1,500 t-shirts.

Find Sample Size Code Letter

Using the lot size, look up the "sample size code letter" in the ISO 2859-1 table. For 1,500 units, this is typically Code Letter K.

Determine Sample Size

Code Letter K corresponds to a sample size of 125 garments. The inspector randomly pulls 125 pieces from different cartons across the shipment.

Classify Defects

Each inspected garment is checked against a defect classification:

  • Critical defects: Safety issues (broken needles, sharp objects) — 0 allowed
  • Major defects: Visible functional flaws (wrong size, holes, wrong color) — AQL 2.5 applies
  • Minor defects: Aesthetic issues (loose thread, slight shade difference) — AQL 4.0 typically applies

Count and Compare

For AQL 2.5 with sample size 125: the maximum allowed major defects is 7. If 8 or more defects are found, the entire lot fails inspection and must be reworked or replaced.

What Inspectors Actually Look For

Measurement & Fit

  • Chest, waist, hip, length, sleeve measurements
  • Tolerance: typically ±1.5 cm for woven, ±2 cm for knit
  • Size grading consistency across S–XL

Construction Quality

  • Stitch density (SPI — stitches per inch)
  • Seam alignment and puckering
  • Thread tension consistency
  • Back-stitching at stress points

Fabric & Color

  • Shade consistency within lot and against approved sample
  • Fabric weight (gsm) within spec
  • Hand-feel and drape matching approval
  • Defects: holes, stains, snags, slubs

Branding & Packaging

  • Label placement and alignment
  • Print/embroidery quality and color accuracy
  • Hang tag information correctness
  • Packaging: folding, poly bag seal, carton marks

When to Inspect: 4 Critical Checkpoints

Incoming Fabric Inspection

Before cutting, inspect fabric rolls for shade, weight, width, and defects. Catching fabric issues here prevents 100% loss later.

Pre-Production Sample Approval

The factory makes 1–3 samples. You approve fit, fabric, construction, and branding before any bulk cutting begins.

Inline Production QC

During sewing, inspectors check random units for stitch quality, construction accuracy, and trim placement. Issues are corrected before the full batch is complete.

Final Random Inspection

After production and packing, AQL sampling is applied. Only if the lot passes is the shipment released.

DIY vs Third-Party Inspection

Factory Self-Inspection

The factory's own QC team performs the inspection.

  • Free (included in FOB price)
  • Fast — no coordination delays
  • Potential conflict of interest
  • May use less rigorous standards

Best for: Repeat orders with trusted factories, simple garments, tight budgets.

Third-Party Inspection

Independent companies like SGS, Intertek, Bureau Veritas, or AsiaInspection perform the inspection.

  • Unbiased, objective results
  • Detailed photographic reports
  • Leverage in disputes
  • Cost: $200–$400 per man-day

Best for: First orders, high-value shipments, complex garments, new factory relationships.
